The Marketing Team Is Now a Systems Team
Artificial intelligence moves marketing away from producing individual assets and towards designing, supervising and correcting the systems that produce them at volume.
Prompt technique has a shelf life measured in product releases; the capabilities that hold their value are older, harder and less technical.
The first wave of marketing AI training taught prompt technique: role framing, worked examples, step by step instructions. Much of it was sound, and much of it has since been absorbed into the products themselves. A skill that sits one release away from being automated is not the basis of a capability plan.
The capabilities that hold their value are the ones that were already scarce before any of this arrived, and are scarcer now, because output volume has risen and the supply of judgement has not moved at all.
The most expensive failures in marketing AI are not bad outputs. They are excellent outputs to a badly stated question. A team that asks for thirty subject lines gets thirty subject lines. A team that asks why open rates fell in a segment that used to be reliable might find the list was built from an offer that attracted the wrong people.
Framing is teachable and the drill is simple. Before any tool is opened, write down the decision the work is meant to support and what you would do differently depending on the answer. If nothing changes either way, the work is decoration and should be cancelled rather than accelerated.
This is the gap almost nobody is funding. Evaluation means being able to say, with evidence, whether one approach produced better work than another. It covers building a small set of representative test cases, defining what good looks like in advance, comparing blind, and recording the result so the next person does not repeat the exercise from scratch.
It is unglamorous and it compounds. A team with a scored library of examples drawn from its own briefs can assess a new tool in an afternoon and settle internal arguments with evidence rather than seniority.
Not statistics. The working version: knowing where a number came from, what population it describes, what it excludes and how it can mislead. Enough to notice that a reported lift has no control group, that a segment is too small to conclude anything from, or that two dashboards disagree because they define a session differently.
Someone has to decide what is worth saying, what is true, and what the organisation is prepared to stand behind. While drafting was slow, this judgement was bundled invisibly into the act of writing. Now that drafting is fast, it has to become a separate and named skill, and it is the one that most clearly separates a useful marketing team from a merely fast one.
The scarce resource is no longer the ability to make things. It is the ability to say, with reasons, that something is not good enough to send.
Most Australian marketing teams are small, with no training budget worth the name and no capacity to release someone for a fortnight. That constrains the method, not the ambition.
None of this needs a vendor. It needs an hour a fortnight held consistently for a year, which is harder than it sounds and cheaper than everything else on the list.
